I always seem to get the horrible ligatures, too. xd Make sure that you're not trying to screw them too tight, either.
I'm not sure how good it is, but there's a guy in my section who has this black ligature...it might be what your director is talking about. This! You can get one to see what it's like, I guess.

I've never used one, but it looks like it keeps the pressure on the reed the same all around, rather than there being more pressure on just where the ligature is itself. And none of that made any sense, probably. xd You should try it out, though.

here's a bit of reference for you: the less amount of area covered by the ligature(meaning points of contact and how evenly the pressure is spread) the "brighter" and louder you will be. the MORE area that is being covered and the more contact that is had will result in a "darker" and quieter tone. cloth ligatures TEND to be darker because they usually have to maintain contact all around the mouthpiece. metal ligatures tend to be brighter because they don't have to touch around the entire mouthpiece, plus they won't form fit the mouthpiece, so there is always the margin of error even if you want a lot of contact.
at the moment, i'm using a Vandoren Optimum ligature for my alto, and a sort of "fake" Rovner(a "fancy" leather ligature, they're pretty well known) for my clarinet. the Vandoren is a metal ligature, which i like because it has a more "in your face" sound...which is what i, PERSONALLY, want for my sax. the Rovner, like i said, is leather. the leather has a lot more contact with the mouthpiece and distributes the pressure fairly evenly which give my clarinet a darker sound, that is what i prefer, although there are people who will have different opinions.
